How to Get Decades Out of Your Compressor Instead of Years

The compressor is the one major component in your refrigeration system that rewards attention with longevity. Maintain it properly, and it can even outlast the plant around it.

In this episode of CIMCO's Beyond the System podcast, David Fauser and Josh Bell walk through the Inspect, Maintain, Replace (IMR) approach for compressors and make the case that how you care for this crucial piece of equipment matters more than how old it is.

Rebuild or Replace

The compressor is often referred to as the heart of the refrigeration system. Whether one is worth saving or simply needs replacement depends on the type used in your application.

Josh Bell draws the line clearly between compressor types. The small scroll or reciprocating machines used in equipment like dehumidifiers are usually hermetically sealed and cannot be serviced. When one fails, you simply swap in a new unit. The industrial machines that run ice rinks and processing plants are another matter. These are typically served by screw or open-drive reciprocating compressors that can be opened, rebuilt, and kept running for decades.

It is important to have a strategy in place for these types of compressors. As David Fauser, puts it, a well-maintained compressor "may outlast your plant itself." Bell's reply captures the spirit of the episode: "It may outlast your plant and your employment."

There is a catch. A compressor does not fail loudly. Its clearances, around the piston rings or the lobes of a screw, are so small that once they begin to wear, it loses efficiency fast. It does not stop. It works longer, taking more time and effort to do the same job, making decline easy to miss. That is why regular inspection is so important.

Inspect: Catch It Early

Inspection starts with a logbook and consistent readings. Bell's core inspection list for any compressor includes measuring and recording high pressure, oil pressure, and low pressure. Those numbers may point to problems elsewhere in the system, but they are where diagnosis begins. On an ammonia reciprocating compressor, you should also log jacket cooling temperature, since the heads run hot enough to need it.

The number Bell cares about the most, however, is run hours. He sets service intervals two ways, by season and by run hours, and lets whichever comes first trigger the work.

Beyond the gauges, a good inspection uses your eyes, ears, and even your nose. A few things Bell watches for on a walk-through:

  • The shaft seal. On open-drive machines, it weeps a little, and some leakage is within tolerance, but oil escaping past the shaft instead of draining through the drip tube into the collection bottle is worth flagging.
  • The oil bottle. Watch how fast it fills and note it, because the meaningful question is whether it fills in a day or in six months.
  • The floor. Keep the room clean, since oil pooling under a box you never move is a leak you will not catch until it is worse.
  • Belts and couplings. Under full load, they should be tight and quiet down to motor noise.
  • The motor bearings. Record every greasing and stay consistent with the grease you use.

Listening is its own skill, and it takes time to build. You are not listening for anything specific, Bell says, but for the abnormal, the sound you do not usually hear. That only works if you spend time in the plant room and familiarize yourself with the sound of the equipment. A rattle, the smell of burning rubber from a broken belt, the faint scent of an ammonia leak: these are the cues that let a trained person catch a fault early.

Maintain: Plan Ahead, Choose Well

Compressor maintenance is not a fixed yearly task, which is exactly why it has to be planned rather than assumed into a flat annual budget. Bell's starting advice is to learn what your specific machine needs, with a contractor's help if necessary, since manuals can be unclear. Following the OEM plan is the safe path and one he recommends.

"Much like a vehicle serviced to the manufacturer's schedule, if you follow the OEM plan, equipment often lasts a lot longer and gives you less of a headache."

Timing the maintenance work is a strategy in itself, and Bell's advice runs against a common instinct. Rather than wait for a quiet shoulder season, he recommends scheduling maintenance when the system is under the least real demand, even if that falls in the middle of the operating season.

For a seasonal operation, Bell's preference is to bring a technician in the moment a plant shuts down, because that time buys options. If an overhaul reveals a worn critical part, one not yet broken but clearly on its way, planning is what saves you. "If you needed a crankshaft in an emergency, you're probably not going to find one," he explains, which means replacing the whole compressor. But if you take the machine down in April with no start-up required until October, you can order the part and return eight weeks later to finish the job, lowering your overall maintenance costs.

The most important maintenance decision is often who does the work. Compressors are precision machines, built by a handful of manufacturers (much like the auto industry). The brands differ enough that expertise does not transfer automatically. Bell's warning is blunt: assuming a technician can service an industrial compressor simply because they work in the HVAC or refrigeration sectors is a mistake. The knowledge comes only from repetition. A technician who tends one or two machines might overhaul a given compressor a dozen times in a career, while an expert across many sites has done it hundreds of times.

The risk of getting it wrong is that you may not find out until it is too late. As Bell puts it, you can think you have reliable service and not know otherwise "until it costs you ten times to fix it".

That is why it is worth vetting a contractor before letting them near your compressor. Ask whether they have done this specific work before and how many times. Ask which brands they represent, and which they can buy parts for directly from the supplier. A contractor who cannot buy direct, and has to source parts through another contractor, is signaling how little they work on the equipment, which is exactly the experience you are trying to confirm.

Parts follow the same logic. On compressors, Bell steers clear of non-OEM components. Internal parts are machined to standards that aftermarket suppliers may not match, and rings made from lesser steel can wear out twice as fast, at which point the manufacturer's service intervals mean nothing because you no longer know what you are running. If a cheaper part shaves 10 or 15% off a cost but adds a headache on a component this critical, the math rarely works. Bell frames the stakes for whoever signs off: "It's not your money, but it is your responsibility." When a corner-cutting choice surfaces later, you are the one who has to explain it.

Replace: Reset the Clock, Rethink the Setup

Even a well-kept compressor reaches a point where replacement beats another overhaul. Bell points to published standards from bodies like ASHRAE that put compressor life in the range of 20 to 25 years, with a well-maintained machine perhaps reaching 30.

"Don't run them until they stop, because when they stop, they're going to cost you a lot more money."

It is important to also consider what is around the compressor. Bell recalls a plant room where a base that was never built solidly enough finally cracked after decades of vibration, forcing a weld repair and raising harder questions about what else all that movement affected: the valves, the flanges, a connection somewhere in the system. A change-out is the moment to look further back. Is the insulation better now? Are there piping practices worth adopting? Could the machine move to a safer or more accessible spot?

Replacement does not always mean going that far. Often it means swapping the core of the machine, since a screw compressor's package changes little over time and motors tend to last. Bell's rule of thumb is that when you change a bare compressor, you should at least send the motor out for a rebuild, or, on smaller horsepower units, simply replace it, because a motor failure on a weekend or holiday is a headache you do not want.

The real value of a planned change-out is that it resets every wear part to zero. There's no shaft seal wear, there's no oil pump wear, there's no bearing wear at that point; you've started over, back to full spec and best efficiency. At that point, budgeting for a bare compressor change can make more sense than another major overhaul on a worn shaft.

A replacement is also a chance to catch up with how conditions have changed. A compressor installed 25 or 30 years ago was sized for the environment and the schedule of its day. The climate may have shifted toward hotter or more humid conditions since, and the season may have stretched, from an old October-to-March calendar to one running from August tryouts into June. A different selection, or added horsepower where the plant rating allows it, might give the operation more capacity than the original ever could. When a major overhaul is due, that is the moment to start considering it.

Bell's closing advice is to stay on a schedule, by run hours or by season, and keep records people can actually find. He has seen too many logbooks fill up and vanish into a manager's office, leaving the next technician to guess when a job was last done. Better to label the panel itself with hours and service dates, and to stay consistent right down to the oil. "The compressor is the heart of the system; you want to make sure that it's well maintained."

None of this is complicated, and that is the point. With regular inspection, maintenance, and timely replacement, your compressor can last much longer and reach the end of its life on your schedule rather than its own.

This is the first and most revealing question, because compressor expertise is built almost entirely through repetition.

A contractor who services only one or two machines might overhaul the same compressor ten or twelve times across an entire career. A specialist who works across many sites can reach into the hundreds. That gap is the difference between someone still learning the machine and someone who knows it cold.

How is your team trained on my specific brand of compressor?

Experience on one compressor does not transfer automatically to another. Brands and types differ enough that a technician skilled on one machine can still be out of their depth on yours.

This is why brand-specific training matters. Look for factory training, or an equivalent internal program where technicians learn from senior people who know that exact equipment. The stakes are high enough that this is not a component to let someone learn on.

Do you use OEM parts, or aftermarket?

On a compressor, treat non-OEM internal parts as a risk, not a saving.

Internal components are machined to standards that aftermarket suppliers may not match. Rings made from lesser steel can wear out twice as fast. When that happens, the manufacturer's service intervals become meaningless, because you no longer know what you are running. On a component this critical, a saving of 10 or 15 percent rarely justifies the uncertainty.

Which brands can you buy directly from the supplier?

This question reveals how much a contractor actually works on your kind of equipment.

Suppliers tend to sell directly only to contractors who buy enough to justify the relationship. If a contractor cannot source parts directly and has to buy them through another contractor, that is a red flag. It usually means they don't work on the equipment often enough to earn direct access, which points back to the experience problem in Question 1.

Can you provide a packing slip or proof of origin for the parts?

Worth asking whenever two quotes come back far apart on price, since a large discrepancy can mean one contractor is quietly substituting cheaper parts.

Genuine OEM parts are easy to verify. Manufacturers label them thoroughly, right down to the protective paper inside the box, which carries their name. That makes a cut-price substitution hard to disguise, and a packing slip or the labeled packaging itself confirms you are getting what you are paying for.
